How to Measure Direct Mail ROI

September 13, 2026 Printing

Direct mail ROI compares campaign net return with campaign cost. Reliable measurement starts with a defined response, attribution window, and revenue basis.

The direct mail ROI formula

Direct mail ROI equals revenue attributed to the campaign minus campaign cost, divided by campaign cost, multiplied by 100.

ROI = ((Attributed Revenue - Campaign Cost) / Campaign Cost) × 100

Revenue and profit are not the same. For a stricter profitability analysis, replace revenue with contribution margin or another value approved by the business.

Define the campaign before measuring it

Record the audience, quantity, mail date, offer, creative version, response method, attribution window, and success criteria before the first response arrives. Without these definitions, teams may count the same result differently or include unrelated sales after the campaign.

  • Campaign cost and quantity mailed
  • Response definition
  • Qualified-lead definition
  • Customer definition
  • Revenue or margin basis
  • Attribution window

Metrics to calculate

Metric Formula What it shows
Response rate Responses ÷ quantity mailed How often recipients took the defined action
Lead rate Qualified leads ÷ quantity mailed How often mail produced a qualified opportunity
Customer conversion Customers ÷ qualified leads How effectively leads became customers
Cost per customer Campaign cost ÷ customers Acquisition cost within the campaign
ROI Net return ÷ campaign cost Return relative to campaign investment

Choose trackable response paths

Use response paths that can be connected to the campaign, such as a dedicated landing page, QR code with campaign parameters, offer code, trackable phone number, reply card, or a required campaign field in the lead process.

A QR code is only the entry point. The landing page, analytics parameters, consent choices, form submission, and CRM or lead record must preserve the campaign context.

Account for the full campaign cost

Include the costs that belong to the analysis: strategy, data or list preparation, creative work, printing, personalization, postage, mailing preparation, landing pages, and response handling where applicable. Excluding major cost categories can make ROI appear stronger than it is.

Use a consistent revenue window

Choose whether the campaign uses first-purchase revenue, revenue within a fixed period, or an approved customer-value estimate. Use the same rule across comparable campaigns. Repeat revenue can matter, especially in B2B marketing, but it should not be added without a defined window and reliable attribution.

Calculate a scenario before production

Use the Direct Mail ROI Calculator to compare campaign assumptions without submitting contact information. Then request a production estimate so the cost input reflects the actual format, quantity, artwork, list, and mailing requirements.

Frequently asked questions

What is a good direct mail response rate?

There is no universal target. Audience quality, offer, format, creative, timing, and the definition of a response all affect the result. Compare campaigns that use consistent definitions.

Should ROI use revenue or profit?

Revenue is useful for a simple planning view. Contribution margin or profit provides a stricter financial view when those figures are available and consistently defined.

Can direct mail support B2B attribution?

Yes, when campaign identifiers remain connected from the mail piece through the landing page, lead, company, quote, and customer record.
